# Cut PM admin by 8 hours a week: the AI build for project managers

A programme manager at a software house was running 7 active projects and writing status reports until 8pm every Friday. We rebuilt her writing-it-up layer in a Friday afternoon: a Claude Project tuned to her existing report shape, a Zap reading her notetaker transcripts, an extracted actions and decisions feed. The next Friday she was finished by 4pm. The build below is the version I roll out for any UK PM running a portfolio of 4 to 8 active projects. It replaces the writing-it-up work, not the judgement; status, risk and decision logging stay calibrated to APM Body of Knowledge and PMI PMBOK.

## What you need

- A ChatGPT Plus or Claude Pro account. Either works; Claude has the edge on long status reports, ChatGPT has the edge on Custom GPT distribution to a wider PM team.
- An AI meeting notetaker on the calls: Otter, Fireflies, Tactiq or Microsoft Copilot if 365 is in place.
- A Zapier or Make account on a paid plan. Free is too narrow for the full build.
- 90 minutes uninterrupted to build, then 30 minutes a week per project to operate.

## Step 1: Build the status report Project (25 minutes)

Status reports take 30 to 45 minutes a week per project. The Project below cuts that to 8 minutes plus a 5-minute review.

1. Open Claude or ChatGPT, create a Project named PM Status Reports.
2. Upload your last four real status reports as reference. The Project learns the format, the headings and the tone.
3. System prompt: you are drafting a project status report for a UK SMB. UK English. Use the format in the uploaded examples. Sections: Headline RAG, This Week, Next Week, Risks, Decisions Needed, Asks.
4. Add the rule: do not invent progress. If the input does not mention a workstream, mark it as no update this week.
5. Test against last weeks raw inputs (meeting notes plus action log). Compare the AI draft against your manual draft. Edit until the gap is acceptable, usually two or three iterations.

## Step 2: Wire in the meeting notetaker (15 minutes)

1. Set the AI notetaker on every project meeting. Configure it to share the transcript and summary to a project folder.
2. In Zapier, trigger on new transcript. Action: send the transcript to the Status Reports Project with a structured prompt asking for actions, risks and decisions.
3. Action 2: append the AI output to a single status doc per project, with a date heading. The status doc becomes the source for the weekly report.

## Step 3: Build the risk log triage (20 minutes)

Risk logs decay because nobody reads them. The triage below runs weekly and brings the live risks back to the top.

1. Add a second prompt to the Project: triage the risk log against the latest status doc. For each risk, mark increased, decreased or unchanged with a one-sentence reason. New risks since last week as a separate section.
2. In Zapier, schedule the prompt on Friday afternoon. Output goes to the PM inbox before Monday morning.
3. The PM reads the triage on Monday, edits where the AI got the impact wrong, and the edited version goes into the steering committee pack.

## Step 4: The actions and decisions feed (15 minutes)

Actions and decisions are the most expensive thing a PM tracks because they are the easiest to lose. The build below pulls them out of every transcript.

1. Add a third prompt to the Project: extract actions (owner, action, due date) and decisions (decision, rationale, decided by) from the transcript.
2. In Zapier, route the actions to the project Trello, Asana or Jira board. Route the decisions to the project decision log.
3. Run a 5-minute reconciliation each Friday. Most weeks the AI catches one action a manual notetaker would have missed.

## Step 5: First weekly run

Run the full build for one week on one project. Compare the time spent against the same work the week before. Most PMs see a 60 to 70 percent reduction on the writing-it-up layer in the first week.

## How this maps to APM and PMBOK

The APM Body of Knowledge and PMI PMBOK both require status reporting, risk management and decision logging as live practices. Nothing in the build replaces the practice; it replaces the writing-it-up part of the practice. Sign-off, judgement and stakeholder management stay with the PM.

## What you ship

A configured Project that drafts status reports in 8 minutes, a Zap that captures actions and decisions from every meeting, a weekly risk log triage in the inbox before Monday, and 6 hours per PM per week of reclaimed time. A PM productivity build prices at £1,200 to £2,400 setup plus £150 to £300 per project per month for ongoing operation when sold to clients.

## What to build next

Run the wire-method-bus-test-handover tutorial on the build before it has been live for a month. Without the runbook the PM tooling is locked to the original PM and dies the moment they hand the portfolio over.

## Common mistakes

- Letting the AI write the status report from a thin transcript. The output reads as a thin transcript. Feed it the action log and the risk log too.
- Using free-tier AI on confidential project data. Pro at minimum, Team if the project involves customer personal data.
- Skipping the risk log triage because the manual log already exists. The triage is the layer that keeps the manual log live.
- Treating the AI as the source of truth on actions. The board is the source. The AI feeds the board.

## Questions people ask before they start

### Will AI replace project managers?

No. AI replaces the writing-it-up layer of project management, not the judgement, the stakeholder management or the risk decisions. PMs that adopt AI tend to run more projects per head rather than reducing headcount.

### Is AI accurate enough for status reporting?

After two weeks of calibration, agreement with a manual draft runs at 90 to 95 percent. The remaining 5 to 10 percent is judgement that the PM still applies on the edit pass. The first draft is what gets faster, not the sign-off.

### Does this work with Microsoft Project, MS Planner or Jira?

Yes. The Zap routes actions and decisions to whichever board the project runs on. The build above is tool-neutral; the action capture and decision logging steps work the same way on Asana, Trello, Jira, MS Planner and Linear.

### What about the APM AI in project management certification?

The APMG certification is a useful credential for individual PMs. It does not replace the build above and the build above does not replace it. The certification covers the theory; the build covers the operating practice.

### How does the AI handle confidential client projects?

On Pro tiers your inputs are not used for training. For projects involving customer personal data, run on Team or Enterprise tiers and reference the use in the AI register and the project DPIA.
